# Difficult Conversations CEOs Keep Postponing

Postponed conversations become culture. The talk you delay with a commercial lead, a founder-peer or a chair does not stay private. The company learns what you will tolerate, and then it copies it.

I coach CEOs on behaviour under pressure. I am not interested in HR scripts. I am interested in enterprise stakes: a standard, a relationship that still has to work on Monday, and a decision that can no longer sit in your head.

If you have been “waiting for the right moment,” you already chose. The moment is now late.

## The enterprise cost of postponed conversations

Every week you wait, two costs compound. The work stays worse than you are willing to say. And the story in your head gets more dramatic than the facts, which makes the eventual talk clumsier.

I have watched CEOs postpone a role change until the board forced it, postpone a conflict until two functions built separate companies, postpone a personal boundary until [energy and judgement thinned](https://linusmurphy.com/articles/why-executive-energy-is-a-leadership-system/). None of those delays were kind. They were expensive.

Postponement also creates [blind-spots](https://linusmurphy.com/articles/why-defining-blind-spots-is-mission-critical/). You stop seeing the person clearly because you are avoiding the sentence. They stop bringing you truth because they can feel the unsaid.

This is not a plea to be blunt for its own sake. Blunt without a structure is how you get theatre. Structure is how you get a close. I go deeper on [preparing for and holding tough conversations](https://linusmurphy.com/guide/trust-under-pressure/have-tough-conversations/) in the guide.

## A five-move conversation structure

I use five moves. They fit on a card.

**1\. Name the purpose in one sentence.** “I need us to decide whether you still own commercial, and I want you to hear why I am unsure.” If you cannot say the purpose, you are not ready. You are circling.

**2\. Put the facts on the table before the story.** Dates, numbers, meetings, customer names. Facts you would both sign. The story comes second, labelled as your judgement.

**3\. Ask for their picture.** Then be quiet. If you fill the silence, you are performing [presence as costume](https://linusmurphy.com/articles/executive-presence-is-a-decision-discipline/) rather than using it as tempo.

**4\. Make the ask.** What you want to be true in thirty days: a proof, a handoff, a behaviour, a board sentence. An ask without a date is a mood.

**5\. Close with the artefact.** A note of what was decided, who owns the next proof, and when you will look again. If you skip the artefact, you had a feeling, not a conversation.

I do not guarantee the other person will like you. I do insist that you can inspect whether the talk happened.

*The setting is optional. The ask is not. Most postponed talks fail for want of a sentence, not a room.*

## Preparing without scripting the other person

Prepare your first ninety seconds and your ask. Do not prepare their confession. Most of the reasons [why feedback fails are set up before the talk starts](https://linusmurphy.com/guide/feedback-and-difficult-personalities/why-feedback-may-fail/), so this is where the work pays.

CEOs over-rehearse the other person’s lines and then get thrown when a human arrives. Write the facts. Write the purpose. Write the ask. Sleep on it. If you are still writing their dialogue, you are not preparing. You are avoiding.

Check your state. If you are spent, reschedule by hours, not weeks—and then [look at the load](https://linusmurphy.com/articles/spot-executive-burnout-before-the-board-does/). A conversation run as a dump is how you create a mess you then have to clean.

If the table’s politics are the real issue, do not use a 1:1 as a substitute for [safety at the executive table](https://linusmurphy.com/articles/psychological-safety-at-the-executive-table/). Some talks belong in the room that has the power.

## Decision table: conversation type → opening line → success signal → follow-up

| Conversation type | Opening move | Success signal | Follow-up artefact |
| --- | --- | --- | --- |
| Performance miss | “I want to walk the last two quarters against the scoreboard we agreed.” | A shared fact set and a thirty-day proof | Written proof points and a review date |
| Role no longer fits | “I do not think this seat is still yours, and I want to say why before we decide.” | They can repeat your reason without caricature | Role change or a time-boxed rescue |
| Peer conflict on the exec team | “The company is paying for this conflict; I need a joint scoreboard or a kill.” | One owner for the interface | Joint scoreboard in the next ops meeting |
| Board or chair tension | “I need us to name what you must hear versus what is operational.” | A clearer pack and a standing slot | Decision rights note for the next cycle |
| Personal boundary / load | “The way this role is designed is spending my judgement; here is the change.” | A calendar change someone else can see | Recovery and focus blocks on the shared diary |

If the talk is actually a team pattern, take it into [executive team coaching](https://linusmurphy.com/services/executive-team-coaching/). If it is the chief executive’s courage, keep it in [executive coaching](https://linusmurphy.com/services/executive-coaching/).

## When the conversation belongs in team coaching vs 1:1

Use 1:1 when the relationship or the role is the unit. Use the team when the company is paying for a pattern: two functions, a silent table, a standard that dies in every new country. If the same sharp-edged high performer keeps being the subject, the guide covers [leading difficult personalities with a written success contract](https://linusmurphy.com/guide/feedback-and-difficult-personalities/lead-difficult-personalities/).

I will not run a team session that is a public execution. I will not run a 1:1 that is a way to avoid the table. [Coaching the team rather than only the CEO](https://linusmurphy.com/articles/why-coach-the-executive-team-not-just-the-ceo/) is the right move when the artefact you need is shared.

Accountability work is the parent of this piece. If you keep having the same talk, you do not have a conversation problem. You have a [system that will not hold a standard](https://linusmurphy.com/articles/build-an-accountability-culture-that-scales/).

Go deeper in the guide

Trust, the conversation and the decision: [Trust under pressure](https://linusmurphy.com/guide/trust-under-pressure/). When the issue is the person in the chief executive role, continue in [Feedback and difficult personalities](https://linusmurphy.com/guide/feedback-and-difficult-personalities/).

## Closing

Say the purpose. Put the facts down. Ask. Close it in writing. Waiting is also a conversation—the company is already hearing it.

If there is a talk on your list you have renamed “timing,” [book a confidential 30-minute conversation](https://linusmurphy.com/contact/) and we will write the first sentence.

## Questions I am asked

**What does it cost to keep postponing a difficult conversation?**

Postponed conversations become culture: the company learns what you will tolerate, and then it copies it. Every week you wait, the work stays worse than you are willing to say, and the story in your head gets more dramatic than the facts, which makes the eventual talk clumsier.

**How should I structure a difficult conversation?**

I use five moves that fit on a card: name the purpose in one sentence, put the facts on the table before the story, ask for their picture, make the ask, and close with the artefact. If you skip the artefact, you had a feeling, not a conversation.

**Should a difficult conversation happen one to one or with the whole executive team?**

Use 1:1 when the relationship or the role is the unit. Use the team when the company is paying for a pattern: two functions, a silent table, a standard that dies in every new country.
